Get clear on the work before committing to a plan

Useful conversations can help people agree what a project is meant to achieve, what it includes and what needs doing.

Make room for the conversations

People can spend a great deal of time discussing a solution without agreeing the problem it needs to solve. Talk with the people asking for the work, those who will carry it out and those who will use the result. Bring differences in their understanding into the conversation.

Agree what needs to be different

Describe the result you want and why it matters. Use examples from the current situation to explain what needs to improve. This gives people a basis for comparing possible approaches.

Describe what the work includes

Agree what is included, what is outside the project and what is needed from other teams. Break the work into descriptions people can understand, with a clear way to recognise when each part is complete.

Give the team something it can use

Keep the agreed requirements, responsibilities and unanswered questions together. Where useful, put the work on a board or into a work management tool. Agree how people will update it and make decisions as they learn more.
